01 · The situation

Three failed go-lives and no trust left.

By the time we were called in, the programme had been running for eighteen months under a previous partner. The data model was sound in places and fatally over-engineered in others — a dozen custom objects modelling a process the sales team had abandoned a year earlier.

Each go-live had slipped, then failed, then slipped again. The real problem wasn’t technical debt; it was that the business had stopped believing a date. Leadership was one more miss away from writing off the platform entirely.

02 · The approach

Re-scope to a defensible MVP, then earn the date back.

We spent week one on diagnosis, not surgery — sitting with actual users, mapping which architecture decisions were reversible, and finding the smallest credible thing we could ship in two weeks. Then we ran it in four phases.

    Stabilise & re-scope

    Cut the build back to the process the team actually runs. Froze the data model and integration boundaries; everything else became negotiable.

    Re-architect the integration layer

    Replaced a brittle point-to-point mess with a clean event-driven boundary into the core banking system — the one decision that was expensive to get wrong.

    Ship to production

    Incremental releases with a working session at the close of each. A defensible go-live inside the first quarter, on a date that finally held.

    Layer Agentforce

    Once the foundation was trusted, we added live opportunity coaching grounded in real pipeline data — surfacing risk to reps before the forecast call, not after.

03 · The outcome

Forecast variance cut by nearly half.

Within two forecast cycles, variance dropped 47%. But the number leadership actually noticed was simpler: the platform shipped when we said it would, and kept shipping. The team that had been ready to walk away is now three engagements deep with us.

The Agentforce layer turned out to be the easy part. The hard part — the part most rescues underestimate — was pointing a capable team at the right problem in the first week.
